Every contractor I’ve ever worked with says the same thing…
“We just need more leads.”
And almost every time… they’re wrong.
More leads are nice. But for most businesses, the problem isn’t that the leads aren’t there …..it’s that the leads they already have are slipping through the cracks.
Let me prove it…
This week, I want you to run something I call the 15-Minute Lead Audit.
It’s simple… it’s fast… and it will show you exactly where you’re leaving money on the table.
Step 1 – Pull Your Last 20 Leads
Don’t overthink it. Just go back to your last 20 inquiries… whether they came from your website, referrals, ads, yard signs, or people walking into your office.
If you can export them into a spreadsheet, even better. Include:
Name
Date lead came in
Lead source
Any notes you have
Step 2 – Ask 5 Simple Questions for Each Lead
Go line by line. For each lead, answer Yes or No to these:
Contacted within 5 minutes?
Reached live person or left voicemail/text?
Qualified properly? (budget, decision-maker, timeline)
Set appointment?
Showed up to appointment / got a proposal?
No need for fancy scoring systems… just Yes or No.
Step 3 – Look for Patterns
Now… look at your answers.
If you see a ton of “No” in Contacted within 5 minutes… you have a speed-to-lead problem.
If your first two columns are mostly “Yes” but your appointment set column is weak… your script needs work.
If you set lots of appointments but half don’t show… you need a stronger confirmation and reminder process.
The beauty of this is how obvious the gaps become when they’re side by side.
Step 4 – Fix ONE Thing This Week
Here’s the trap… you’ll see 3-4 things that need fixing.
Don’t try to fix them all at once. That’s how you overwhelm your team and nothing changes.
Pick the biggest, most obvious leak and plug it.
If it’s speed-to-lead, add an auto-text and call sequence so every lead gets touched in under 60 seconds.
If it’s qualification, make sure your reps are asking the right 3-4 questions every time.
If it’s no-shows, add a same-day reminder call and a “what to expect” text.
One fix at a time.
Step 5 – Make It a Weekly Habit
Do this every Tuesday morning.
It takes 15 minutes, costs nothing, and keeps your sales process from quietly bleeding revenue while you’re busy chasing new business.
